SaaS or service business: which should you start?

Start with a service if you need income soon or don't yet know exactly what customers want; start with software only if you already know the problem deeply and can survive months without revenue. Most durable software businesses began as services — the founder did the work by hand until the repeated part became obvious.

The honest trade-off

  • Service: revenue in weeks, sold before it exists, capped by your hours, easy to validate.
  • Software: revenue in months or longer, has to exist before it sells, scales past your hours, hard to validate.

Neither is better. They fail differently: services fail from exhaustion, software fails from building the wrong thing very well.

Questions that decide it for you

  • How many months can you go without income? Under six points strongly to a service.
  • Can you describe the customer's workflow in detail, from memory? If not, you'd be guessing in code.
  • Do you enjoy client relationships, or do they drain you?
  • Is the problem the same for every customer, or different every time? Same means software might work.

The route most people should take

Sell the service. Deliver it ten times. Notice the part you repeat identically every time and the part that's different for everyone. Productise the identical part — that's your software, and you'll already have customers for it.

This isn't a compromise. It's how you find out what to build without paying to guess.
